Most people searching for an espresso machine without pods are not starting from nothing. They own a capsule machine, they like that it works, and they have done the arithmetic on what a capsule costs per drink — somewhere between 70 cents and a dollar for coffee that costs a fraction of that in bean form. The mistake at this point is buying the cheapest manual machine available, because it looks like the opposite of a capsule machine. It is: it is also a machine that needs a separate grinder, a scale, and a month of practice before it beats the pod it replaced. This ranking therefore covers machines that keep the thing capsules got right — you do not have to think about grind — while removing the cartridge. What to look for

Be honest about how much of the ritual you actually want. If the appeal of a capsule was that it took twenty seconds, a bean-to-cup machine is the honest replacement and a portafilter machine is not. If what you resented was the cost and the waste rather than the process, an all-in-one portafilter machine gives you far more control for the same money.

Do the running-cost arithmetic before comparing machine prices, because it is what makes this decision easy. A capsule is typically 70–100 cents. An 18 g double from an $18 bag of beans is about 70 cents for twice the coffee. At two drinks a day the difference pays for a mid-range machine inside a year, which is a much better argument than any specification.

Check the grinder's adjustment range if you are going the portafilter route. This is the component doing the job the capsule used to do, and more settings means smaller corrections when you change beans.

Do not underestimate the waste question if that is what drove you here. Bean-to-cup machines produce a compressed puck of used grounds that goes in the compost; capsules produce aluminium or plastic that requires a return scheme most people never use.

And set expectations on consistency. Capsules are extremely consistent because every variable was fixed at the factory. Fresh coffee is better and more variable, and the first fortnight will include some bad drinks while you dial in. That is the actual trade, and it is worth naming.
